First, credit where it's due: BMAD is the reason we can produce real requirements with agents at all. The persona chain and the structured artifacts do exactly what they promise, and we run it on our builds.
Where we got stuck was everything outside the chain. Our teams have different roles on different tools, and reviews and artifacts live outside BMAD — so when a persona finished a PRD, the folks and agents on the other side had no way to know it existed, or whether it was final or still moving.
We wrote a small open protocol that wraps around BMAD (doesn't touch the flow itself): artifacts carry a status, Approved pins a version, handoffs are a structured package, and the agents on the other side load the same rules and refuse to build from anything unapproved.

If you run BMAD next to non-BMAD tools and handle the boundary differently, I'd honestly like to hear how.
